It would be tough to get a free upgrade. I only heard about one way, which is to switch phone carriers. When you switch, not all, but some stores may let you have a new iPhone for free. You need to keep the contract for 2 years since then though. You can ask the store where you got your iPhone 4s to get MNP code, which is required to have the same number under another carrier when you switch carriers. They would not want you to leave, so perhaps they may give you some special treat...
